Why a Five-Minute Task Takes Half an Hour

Bad time estimates often leave out setup, decisions, and finishing. A short record of the last attempt can reveal what your next estimate is missing.

Returning a parcel sounds like a five-minute job when you picture handing over the box. That estimate changes if you still need to find the order, locate packaging, print a label, and work out where to take it. You estimated the most visible action while leaving several necessary actions unnamed.

One useful response to repeated overruns is to record what the last attempt actually involved. A more detailed plan helps, but your own recent history can catch omissions that another optimistic plan repeats.

Why knowing better doesn’t always fix the estimate

In Roger Buehler and colleagues’ planning-fallacy experiments, people made overly optimistic predictions about academic and everyday tasks. Their spoken explanations concentrated on how the upcoming task would unfold, often giving less weight to relevant past experience.

An especially useful finding came from an intervention that required participants to connect past completion times to the current prediction. In that experiment, this instruction eliminated the optimistic bias. Simply having a history of running late hadn’t been enough; people needed to use that history in the estimate.

That doesn’t establish a universal correction factor. It gives you a question worth asking before promising a finish time: What happened the last time I did something comparable?

Name the work hidden inside the task name

Justin Kruger and Matt Evans tested another approach in research on unpacking tasks into components. Their experiments included shopping, getting ready for a date, document formatting, and food preparation. Naming the component actions changed time estimates and, in some experiments that measured completion, reduced underestimation.

For an ordinary parcel return, the missing work might look like this. These are illustrative times, not study results:

You don’t need this level of detail for every chore. It is useful when the same apparently small task keeps displacing the next thing on your calendar.

Record the overrun while you still remember it

A short debrief can be more useful than the vague conclusion that you were slow. For example:

I thought the return would take five minutes. It took thirty from opening the order email to handing over the box. Printing was awkward, and I had no packaging ready. The actual handover was quick.

That note preserves information you can act on. You could keep a small supply of packaging, find a printer-free return route, or allocate more time. Each response addresses a different cause.

A voice debrief after a work session can serve the same purpose. Speak the elapsed task time yourself; the length of the recording measures how long you talked, not how long the task took.

Separate your work from the waiting

Some overruns come from dependencies you cannot compress. A form may take ten minutes to complete after someone sends an account number, but two days can pass before that happens. Record both the hands-on time and the elapsed time if the distinction matters.

You can then make a clearer commitment: “I need ten minutes once I have the number. I haven’t received it yet.” Calling the whole task a ten-minute job hides the condition that determines when it can finish.

This also helps with promises to your future self. Tomorrow’s plan needs the available materials and dependencies, as well as your intention to do the work.

Change one recurring estimate

Choose a task you routinely underestimate: sending an invoice, preparing lunch, or leaving the house. After its next occurrence, record the start, finish, and biggest omitted step. Use that record when the task comes around again.

There is no need to turn your day into a time study. One corrected estimate can prevent a familiar scheduling collision. And if you know a task will fit but still cannot start before an appointment, the time boundary itself may be part of the problem.
